Customer information system, re-engineered
energy & utilities delivered · in handover
Context
An energy & utilities client operates a customer information system — billing, metering, customer records — that had reached the end of its architectural life. It could not be replaced in one move: it is the system the business runs on.
Constraint
Live operations could not stop. Regulatory obligations — billing correctness, data protection — applied to every intermediate state of the migration, not just the final one. The replacement had to be delivered while the old system kept serving customers.
What we built
An end-to-end re-engineering of the CIS: systematic analysis of the existing behaviour, custom delivery tooling built for the migration, and an AI-assisted delivery pipeline with human gates at every step that touched customer-affecting behaviour.
What it changed
The replacement progressed without an operational break, and the engagement is now in its final phase: handover. The client's own teams operate the new system and the delivery pipeline — capability transfer was the goal from the first day, and it is happening.
Practice used
Controlled AI adoption, greenfield door: generation behind gates over a critical estate, humans at the boundaries, evaluation wired in before shipping.
